Onboarding challenges can play a role, but many mis-hires start much earlier with how the search itself is conducted. Too often, searches focus on surface-level matches: titles, industries, or an over-reliance on “trusted back-door references”.

That approach may feel holistic, but it often misses what truly drives success: a predictive understanding of how a new leader aligns with the role, the organization, and their own motivations.

Here are 3 critical components to ensure a successful outcome:

1️⃣ Choose Your Search Partner Wisely

A strong search partner does more than leverage their database and attend weekly status meetings. They take time to act as a trust advisor to the hiring manager guiding them through the process to ensure you hire the ideal matched candidate for the role.

When evaluating firms, some important considerations include:

  • Bandwidth: Even top-tier firms often have consultants managing 12 - 15 searches at once. Ask who will conduct your search and make your own assessment on their current search load and how much time they can commit. You’re paying for the experienced consultant to be the trust advisor to the hiring manager.

  • Talent Mapping: The best firms invest in AI-enhanced talent research, not just their network, internal database or LinkedIn. Ask about their sourcing strategy. Is it custom-built for your needs? You’ll want a tailored, research-based approach that uncovers talent you won’t just find in a CRM. Also clarify their “hands-off” list (companies or individuals they can’t contact), you might be surprised at the relevant talent the firm can’t approach.

  • Cost & Structure: Executive search can be expensive, but firms often overcharge relative to value. For VP-level roles, 20 - 25% of salary, and 30% for SVP & C-Level roles are reasonable fees. Consider fixed-fee models for budget certainty, and tie the final retainer to a successful hire, not just time elapsed in the search which is the way many firms structure the payment terms.

2️⃣ Build Rigor Into the Process

Even the best search partner can’t fix a weak hiring process. A structured assessment is essential:

  • Capabilities & Experience: Go beyond resumes. Focus on the competencies & skills that truly matter for the role. Bring in external experts when internal depth is limited, especially for technical or specialized roles.

  • Core Values: Predicting a culture match should be measurable, not subjective. Use behavioral interviews tied directly to company values, and pre-assign ownership of each value across interviewers.

  • Motives: Understanding a candidate’s current motivations is essential, both career and life. What key characteristics are they looking for in their company and role? Clarity on motivation predicts engagement, retention, and ultimately success.  Especially for top-tier talent where motivations are often the key component to maintain engagement.

3️⃣ Treat the Search as a Big Rock

Too often, senior hiring is treated like a task, not a strategic priority. Avoid 25-minute interviews squeezed between meetings or quick decisions that short-circuit a meaningful assessment.

  • Align leadership early on what a “great” process looks like.

  • Structure dedicated time for interviews, debriefs, and thoughtful decision-making

  • Add the filling of executive roles to the business leader’s KPIs or performance metrics

  • Leverage the search partner to help facilitate interview debriefs and the offer process

  • Guard against bias, especially through unstructured interviews or informal references mid-process.

The difference between a poor search outcome and an ideal one isn’t luck. When companies choose the right search partner, apply a disciplined process, and devote focused time to executive hiring, they significantly improve their chances of hiring a leader who will make a lasting impact.
